Didn't realise Hugo had decent image resizing functions in it. So now,
https://james.cridland.net/blog/2024/podcast-exclusivity/ has taken my nice large picture, converted it into a few nice-sized WEBP files, including a tiny one (about 150 bytes) for the background as it loads.
Not sure I'm going to bother with JPEG versions of the image, given webp support is essentially universal these days.
